An NPC who exists only to serve the party feels like furniture. Decide what they were doing before the players arrived and what they will do after everyone leaves.

One want, one fear, one secret

Three facts are enough to run any conversation. The want drives what they ask for, the fear sets their limits, and the secret gives players something to find.

Decide how they say no

The most useful preparation is refusal behaviour: does this character stall, lie, bargain, call for help, or fold? Players will test it within a minute.

Let helpers have a price

An ally who wants something in return — discretion, a favour, a blind eye — creates more story than a free information vendor ever will.

Does the generator create stat blocks?

No. It creates the character — role, motivation, secret, and behaviour — and stays system-neutral. Attach numbers from your own game if a fight breaks out.

What makes an NPC memorable?

One vivid want pursued consistently. Players forget names and faces but remember the innkeeper who kept asking about their map. Motivation, not appearance, is what sticks.

Can I use this for villains?

Yes. Describe where the players meet them and ask for the antagonist's perspective — a villain with an understandable want and a genuine fear is harder to dismiss than a monster.

How do I connect an NPC to my plot?

Give their secret or want a link to something the party already touched: a faction, an item, an unpaid debt. One connection turns a random encounter into foreshadowing.
